A campaign and battle guide for Total War: SHOGUN 2: picking a clan, opening turns, economy, the Realm Divide, army composition, siege and naval tips, plus what the upcoming Complete Edition remaster means for you.

Researched September 2026 — current as of the May 2023 game update (the last patch to the original), with the Complete Edition remaster announced for 13 October 2026. Live games change; check the linked sources if something differs.

Heads-up: a remaster is coming. In September 2026 Creative Assembly announced Total War: SHOGUN 2 – Complete Edition, listed on Steam (a separate store page) for release on 13 October 2026. It bundles the base game and all DLC with improved visuals and lighting, modernised controls, full Japanese and Chinese voice acting, 50+ newly playable minor factions, 1440p/4K UI scaling, ultrawide support, a 64-bit upgrade, colorblind options and integrated mod.io mod support. The core rules below apply to both versions; if something differs in the remaster, trust the in-game tooltips. The original game remains on sale and was last updated in May 2023 (performance compiler upgrade, fix for crashes on CPUs with more than 32 logical processors, and removal of the old in-game chat).

Quick Start

  • Pick an easy clan for your first campaign. Chōsokabe (island start on Shikoku) or Shimazu (south-western Kyushu) have safer starting positions.
  • Your economy is farms, markets, roads and trade. Upgrade farms early (food limits your building tiers), build roads, and grab trade nodes.
  • Watch your food. Castles and upgraded buildings consume food. A food deficit tanks happiness and growth.
  • Manage fame to delay the Realm Divide. When your fame gets high enough, almost all of Japan declares war on you at once. Prepare before it hits.
  • Spears beat cavalry, cavalry beats archers and flanks, katana samurai beat spears. Build armies around this triangle.
  • Ashigaru are cheap; samurai are strong. Early armies are mostly Yari Ashigaru and Yumi (bow) Ashigaru with a few samurai.
  • Generals matter. Losing your general in battle collapses morale. Keep him safe and use his abilities (like rallying) at the right time.
  • Use agents. Ninja sabotage and assassinate, metsuke police corruption and bribe, monks spread religion and lower enemy morale, geisha assassinate.
  • Don't overexpand without garrisons. Revolts and backstabs from "allies" are common.
  • Save before every major battle and campaign turn you're unsure of.

The Clans

Clan | Start | Strengths

Chōsokabe | Tosa (Shikoku) | Bow units and farming bonuses; isolated, safe start

Date | Iwashiro (north-east) | Aggressive infantry, strong No-Dachi samurai

Hōjō | Sagami (east, Odawara castle) | Castle building and siege defense

Mōri | Aki (west Honshu) | Naval power and sea trade

Oda | Owari (central) | Better ashigaru; central, contested start

Shimazu | Satsuma (Kyushu) | Katana samurai and loyal generals

Takeda | Kai (central mountains) | Elite cavalry

Tokugawa | Mikawa (central) | Agents and ninja; strong diplomacy

Uesugi | Echigo (north) | Warrior monks and religion

DLC clans: Hattori (ninja specialists, originally a preorder bonus), Ikkō-Ikki (Buddhist fanatics, a 2011 clan pack), and Ōtomo (Christian clan with firearm bonuses). The Rise of the Samurai campaign DLC (Genpei War) and the standalone Fall of the Samurai expansion (2012, Boshin War) are separate campaigns with their own rules.

Note: exact clan bonuses are listed in the clan selection screen; check them before you start, as the Complete Edition may adjust details.

Best first picks: Chōsokabe or Shimazu for safety; Oda or Takeda if you want an aggressive central fight.

Victory Conditions

When you start a campaign you pick a length:

  • Short: hold a set number of provinces (including Kyoto) within a deadline.
  • Long: more provinces, later deadline, with required clan-specific regions.
  • Domination: conquer most of Japan.

You win by becoming Shogun, which in practice means capturing Kyoto and holding it through the Realm Divide storm.

The Realm Divide

The single most important campaign mechanic.

  • Your fame (the "Fame" meter at the top) rises as you conquer provinces and win battles.
  • When fame hits a threshold, the Shogun declares you an enemy of the realm. Almost every AI clan declares war on you and allies with each other. Your allies usually break away over the following turns.
  • AI armies become more aggressive and coordinate against you.

Preparing for Realm Divide

  • Have multiple full-stack armies positioned on your borders and one mobile reserve.
  • Upgrade castles in frontier provinces; defensive battles are much cheaper than field battles.
  • Stockpile gold. Trade income often collapses when trade partners declare war.
  • Secure your coastlines. Enemy fleets will raid trade and ports.
  • Pick the timing. Capturing Kyoto gives a big jump in fame, so some players deliberately take it when they're ready, instead of letting fame creep past the threshold at a bad time.

Campaign Economy

Build order basics

Priority | Building | Why

1 | Farm upgrades | Food lets you upgrade castles and other buildings

2 | Roads | Trade income and faster army movement

3 | Markets / ports | Direct income and trade

4 | Military buildings | Only in a couple of recruitment provinces

5 | Specialist buildings (e.g. sake dens, temples) | Happiness, agents, bonuses

  • Specialise provinces. Don't build every military building everywhere. Have one or two recruitment hubs.
  • Use trade resources. Special resources (like horses, iron, stone, wood) unlock better units and buildings.
  • Sea trade nodes off the map edges are lucrative. Park trade ships on them and defend them with warships.
  • Taxes and happiness: Lower tax in newly conquered provinces to prevent rebellion; raise it in secure heartlands.

Mastery of the Arts

The tech tree splits into Bushido (military) and Chi (economy and culture). Balance them. Economic techs early pay off hugely; military techs unlock better units and abilities. Some Chi techs raise unrest, so keep an eye on happiness.

Diplomacy

  • Trade agreements with neighbours are an easy early income boost.
  • Marriage alliances and hostages can stabilise relationships.
  • Be wary of backstabs; AI alliances rarely survive the Realm Divide.

Army Composition

Unit roles

Unit | Role | Notes

Yari Ashigaru | Cheap spear line | Anti-cavalry, backbone of early armies

Yumi Ashigaru | Cheap archers | Bleed enemy morale and health

Matchlock Ashigaru | Gunpowder infantry | Strong volleys, weak in rain

Yari Samurai | Elite spears | Anti-cavalry with better stats

Katana Samurai | Elite melee | Beat spears, strong all-round

Bow Samurai | Elite archers | Fire arrows available

Naginata Samurai | Heavy armored infantry | Resist arrows, counter cavalry

No-Dachi Samurai | Shock infantry | Huge charge, fragile

Yari / Katana / Bow Cavalry | Mobility | Flank, chase routers, harass

Warrior Monks | Elite shock infantry | Terrifying but expensive

Heroes (e.g. Katana Hero) | Elite single-unit bodies | Break lines, boost morale

Starter army template

  • 6-8 Yari Ashigaru (line)
  • 4-6 Yumi Ashigaru (ranged)
  • 2-3 Katana Samurai (hammer)
  • 2 cavalry (flanks and chasing)
  • General

Later, swap ashigaru for samurai and add Bow Samurai, Naginata and a hero unit.

Battle Tactics

Land battles

  • Hold the high ground. Units on hills fight better and see further.
  • Use forests. Troops in forests are hidden from view and trees absorb a lot of missile fire; the flip side is that the AI can ambush you there too.
  • Hammer and anvil. Pin the enemy line with spears, then hit their flank or rear with cavalry or samurai.
  • Kill the general. A dead general and a charge into the rear will rout most AI armies.
  • Protect your archers. Keep them behind spears; retreat them when cavalry arrives.
  • Fire arrows against buildings and armored infantry morale, not against light infantry where normal arrows are fine.
  • Weather matters. Rain and fog hurt matchlocks and visibility.

Sieges

  • Attacking: Japanese castles have tiers; you climb walls directly (no siege engines needed) but climbing tires units. Attack from multiple sides and take the keep.
  • Defending: Put archers on upper tiers and spears at gates. The defender can hold a castle against much larger armies.
  • Starve them out: Besieging for several turns attrits the garrison; a sensible option against high-tier castles.

Naval battles

  • Kobaya (light ships) are cheap and fast, Sekibune are the medium all-rounders, and Atakebune are slow floating fortresses.
  • Use fire arrows to set enemy ships ablaze.
  • Keep trade fleets protected; losing a sea trade node hurts income badly.

Multiplayer: Avatar Conquest

Shogun 2 has a persistent multiplayer mode, Avatar Conquest, where you create a customisable general, build a veteran army, and fight across a campaign-style map of Japan. It supports battles of up to 8 players and 2-player co-op/head-to-head campaigns. The old in-game chat was removed in May 2023; use Discord for coordination.

Modern PC Tips

  • The May 2023 update fixed crashes on CPUs with more than 32 logical processors and improved performance on modern hardware.
  • If you want the modern-feature experience (64-bit, higher-resolution UI, ultrawide, mod.io), the Complete Edition (13 October 2026) is the version to look at.
  • Steam Workshop mods for the original remain popular (unit packs, overhauls). Keep mods updated and disable them before patches.

Common Mistakes to Avoid

  • Letting fame trigger Realm Divide by accident. Plan your conquest pace.
  • Food deficit. It kills growth and happiness; upgrade farms first.
  • Samurai-only armies too early. You'll go bankrupt. Ashigaru are cost-effective.
  • Charging cavalry into spears. They'll die fast.
  • Leaving generals exposed. Losing a general mid-battle often means losing the battle.
  • Recruiting in every province. Build military infrastructure in a few provinces only.
  • Ignoring agents. Enemy ninja and metsuke can cripple your economy.

Advanced Tips

  • Bait the AI. It will chase exposed units; lure it into your spear line or into archers' range.
  • Fire in the hole: Fire arrows and flaming projectiles are huge against morale in sieges.
  • Garrisoned castles as meat grinders. During Realm Divide, let the AI throw armies at your upgraded castles.
  • Retainers and general skills: Specialise generals (e.g. one for sieges, one for cavalry) using their skill trees and retainers.
  • Monks for morale: Religious agents and matching religion lower rebellion and can improve relations with same-faith clans.
  • Trade ports on sea nodes: A well-protected sea trade network is one of the biggest mid-game income sources.
